Most sales reporting fails because it either tracks too much or tracks the wrong things. Opens, impressions, total contacts, and raw activity can look good while pipeline quality gets worse. The goal of measurement is not to create a prettier dashboard. The goal is to make better decisions.

Good BD reporting connects the daily work to revenue outcomes. It shows where pipeline is coming from, which activities are creating meetings, which meetings are becoming opportunities, which opportunities are progressing, and where deals are getting stuck.

1 The KPI Hierarchy

Think in layers. Activity metrics tell you whether the work is happening. Conversion metrics tell you whether the work is effective. Pipeline metrics tell you whether the business has enough future revenue. Revenue metrics tell you what actually landed.

Leading vs LaggingClosed revenue is a lagging metric. You need it, but it tells you what already happened. Meetings booked, qualified opportunities created, stage progression, and proposal follow-up are leading indicators that let you act before the quarter is over.

2 Metrics That Predict Revenue

The most useful metrics are the ones that help you change behaviour while there is still time to affect the outcome.

Some metrics are useful in context but dangerous when treated as success on their own.

Minimum Weekly Sales Dashboard

6 HubSpot Reporting Setup

HubSpot is strong for small B2B reporting because contacts, companies, deals, forms, email, and lifecycle stages can live in one place. The key is setting up properties before you need the report.

Required properties: Lead Source, Original Source Drill-Down, ICP Fit, Lifecycle Stage, Deal Source, Deal Type, Lost Reason, Next Step, Next Step Date, Primary Objection, Forecast Category.

Deal stages: Keep stages behavioural. A deal moves stage when the buyer takes a meaningful action, not because the rep is optimistic. Discovery completed, problem confirmed, proposal sent, verbal approval, contract sent, closed won/lost.

Dashboards: Build separate dashboards for rep activity, pipeline health, source performance, and forecast. Do not cram everything into one page.

Automation: Create tasks when a deal has no next step, alerts when high-value deals go stale, and reminders before proposals need follow-up. You can use native HubSpot automation or Make.com for cross-tool workflows.

Leadership does not need every activity metric. They need the truth about future revenue, risk, and what support the team needs.
